"I Can Do It Faster Myself" Is the Most Expensive Sentence You Say

I said it for nine years. "It's faster if I just do it myself."

I said it about expense reports. About booking my own flights. About answering the email that a smart 25-year-old could have answered in two minutes. I said it the way most founders say it, with a little pride underneath. As if doing the small thing quickly was proof I was still close to the work.

The sentence is true. That is the trap.

I can book a flight faster than someone who has never seen my preferences. I can answer the vendor email faster than someone who does not know the history. In the moment, on that single task, I am faster. Every time.

And it cost me years.

The math you are actually doing

When you say "it's faster if I do it myself," you are running a comparison. Your speed versus their speed on one task, right now.

That comparison is real. It is also the wrong one.

The task is not the unit. The task repeats. You do not book one flight. You book forty a year. You do not answer one vendor email. You answer fifteen a week. The honest comparison is not "me once versus them once." It is "me forever versus them after a learning curve."

Run it that way and the numbers flip.

Say a recurring task takes me 10 minutes and takes a new assistant 25 minutes the first time. I win the first round. But by the fifth or sixth repetition, they are at 10 minutes too. By the twentieth, they are faster than me, because they built a checklist and I never bothered to. They turned the task into a system. I kept it as a reflex.

Across a year of that task, I spend my 10 minutes every single time. They spend a few hours learning and then beat me on every rep after. I "won" the first comparison and lost the year.

This is the part nobody says out loud. Being faster at the task is exactly what keeps you doing the task.

Why fast founders stay stuck

The founders who struggle most with delegation are not the disorganized ones. They are the capable ones.

If you are slow and sloppy at admin, handing it off is easy. Someone else is obviously better. The decision makes itself. But if you are genuinely good at the small stuff, every handoff feels like a downgrade. You watch someone take longer than you would. You feel the friction. You take it back.

I was good at the small stuff. I prided myself on a clean inbox and fast replies. That competence was a cage. The better I was at admin, the less reason I had to ever stop doing it, and the more the company depended on me doing it.

There is a specific moment I think about. In 2021 I had an assistant for about six weeks. She took 40 minutes to build a travel itinerary I could have built in 15. I watched her do it, got impatient, and started booking my own travel again "just for now." I let her go a month later. I told myself she was not a fit.

She was a fine fit. I was the problem. I optimized for the wrong number. I protected my 25 saved minutes and gave away the next two years of doing it myself.

The hidden line item

The flight takes 15 minutes. That is what I always counted.

What I never counted was everything attached to the 15 minutes.

I counted the booking. I did not count the tab I left open to compare fares, the one I checked four more times that afternoon. I did not count the context switch out of the strategy doc I was writing, or the time it took to get back into it. I did not count the low hum of "I still need to book that" that sat in my head for two days before I did it.

A 15-minute task is rarely 15 minutes. It is 15 minutes of doing plus 20 minutes of friction wrapped around it. The doing is the cheap part.

A founder doing 10 small tasks a day is not losing the minutes those tasks take. They are losing the deep-work capacity those tasks fragment. You cannot get that back by being fast. Being fast at the interruption does not make it stop interrupting.

"Faster myself" only counts the doing. It ignores the entire cost structure around the doing. That is why the math feels right and the year feels wrong.

The exceptions, because there are some

I want to be fair to the sentence. Sometimes it is correct.

Some tasks really should stay with you. The ones where the doing and the deciding are the same act. A pricing call. A hard conversation with a key hire. The first draft of the company's strategy. The relationship with your three biggest customers. For those, "faster myself" is not a trap. It is the job. Handing them off is the mistake.

The test I use now is simple. Does this task require my specific judgment, or just judgment? Booking travel requires judgment. It does not require mine. Answering most email requires judgment. It does not require mine. Deciding whether to raise a round requires my specific judgment. That one stays.

Most of what founders cling to fails this test badly. We tell ourselves the travel is "particular" and the inbox is "nuanced." Usually it is not nuance. It is habit wearing the costume of nuance.

What "faster" actually trades away

Every time you choose "faster myself," you are buying a few saved minutes today with the price of never building the system that frees the minutes forever.

When I do a task myself, the knowledge stays in my head. The next time, I start from scratch again, fast but from zero. When someone else does it, something different happens, assuming I let it. They ask questions. The answers become a document. The document becomes a checklist. The checklist becomes a process that runs without me.

Doing it myself is fast and it compounds nothing. Handing it off is slow once and compounds forever.

This is the same reason a well-run calendar is not about discipline. I argued that your calendar reflects whoever controls what gets onto it, not how disciplined you are. The same logic runs through every "faster myself" task. The win is not doing it well. The win is removing yourself from having to do it at all.

A good assistant is not a faster version of you on a single task. For the first month, they are slower. What they are is a system you do not have to be present for. You are trading raw speed for structure. Speed helps you today. Structure changes what the next three years cost you.

The number that finally moved me

I did one piece of math in late 2022 that ended the argument with myself.

I added up the recurring admin I did in a normal week. Inbox, scheduling, travel, vendor follow-ups, the small ad hoc asks. Conservatively, 12 hours. I was paying myself the equivalent of about $150 an hour at the time. So I was spending roughly $1,800 a week of my own time on work that did not need me.

Then I priced the alternative. A managed assistant ran about $4,000 a month. Call it $1,000 a week. I was spending $1,800 a week to save $1,000 a week, and calling it the frugal choice.

I had the full cost breakdown by support level in front of me and still almost talked myself out of it, because each individual task still felt cheaper to just do. That is the illusion. Task by task, "myself" always looks cheaper. Year by year, it is the most expensive line in the business.

The week I stopped, I did not feel productive. I felt useless for about three days. The small wins were gone. I was not closing tabs and clearing threads anymore. Then the real work started filling the space, and I understood that the busy feeling I had been protecting was never the point.

The contrarian take

Most delegation advice tells you to get over the fear that someone will do the job worse than you. That advice misreads the problem.

The hard part is not the fear that they will do it worse. The hard part is that, at first, on each single task, they actually will. The advice that says "they'll be just as good, trust them" is not quite true, and capable founders can feel that it is not true, so they reject the whole idea.

Here is the truer version. They will be slower at first. Some tasks they will do worse for a few weeks. And you should hand them off anyway, because you are not optimizing for the quality of one task on one day. You are optimizing for getting yourself out of a category of work permanently.

The goal is not to find someone as fast as you. You will not, not at first, and waiting for that person is how founders justify doing everything forever. The goal is to accept a worse first month in exchange for a category of work leaving your plate for good.

"I can do it faster myself" is true. It will always be true. That is precisely why it is the most expensive sentence you say. The day you stop letting it win is the day your time starts compounding for you instead of draining one efficient little task at a time.
